Operations Performance and Maturity Assessment Tool (OPMAT)

Many companies strive to improve performance but struggle with knowing where to start. A thorough understanding of current state performance, practices, and organizational capabilities is essential prior to commencing any improvement journey. This can be an overwhelming task, especially when balancing with the daily demands of a manufacturing operation. A structured, high-level assessment of the operation is an effective first step to identify areas for deeper analysis and improvement opportunities.

The Hill Group’s Operations Performance and Maturity Assessment Tool (OPMAT) provides a quick, systematic assessment of a client’s operations. Clients complete a short survey and are provided with a report within one business day that evaluates performance and practices across 6 elements: Leadership, Materials and Flow, Processes, Suppliers, Support Systems, and Continuous Improvement. Results can be used to identify areas for deeper analysis, identify and prioritize improvement opportunities, generate action plans, and measure improvement over time. After the report is delivered, The Hill Group will schedule a call to review results and provide recommendations.

After completing the OPMAT, potential next steps include the following:

  • Performing deeper analysis on one or more of the elements/sub-elements
  • Implementing new policies, procedures, or KPIs
  • Generating an Action Plan for improvement
  • Executing Kaizen events, workshops, or improvement projects, OR
  • Performing a more thorough assessment with The Hill Group’s OPMAT+ or Operations Performance and Maturity Audit

 

OPMAT+ and Operations Performance and Maturity Audit

While simple and effective, the OPMAT is The Hill Group’s most basic assessment offering. OPMAT+ and the Operations Performance and Maturity Audit provide a more accurate representation of the current state, uncover more actionable findings, capture qualitative feedback, and improve buy-in from all levels of the organization. In addition, we will work with the client to prioritize improvement opportunities and generate an action plan. Completing the OPMAT is not a prerequisite for OPMAT+ or the Operations Performance and Maturity Audit but is recommended.

OPMAT+ builds on the framework of the OPMAT and is facilitated by The Hill Group at the client’s site over a 2-day period. The assessment includes additional sub-elements that are scored against detailed criteria by a cross functional team of the client’s employees. The on-site assessment will entail a site tour, scoring sub-elements against detailed criteria, capturing qualitative feedback, summarizing results, identifying and prioritizing opportunities for improvement, and generating an action plan. After the visit, we will generate a report within 10 business days and review with the client to conclude the assessment.

The Operations Performance and Maturity Audit is our most comprehensive assessment with all the benefits of the OPMAT+ and is conducted by one of our consultants for an independent, unbiased assessment. We will visit the client’s site to assess any or all elements of the OPMAT+ by observing work areas in operation, reviewing/auditing documentation, reviewing/auditing KPI’s, and conducting management and employee interviews. On the last day of the visit, we will share results and work with the client to prioritize improvement opportunities and generate an action plan. After the visit, we will generate a report within 10 business days and review with the client to conclude the audit.

Methodology

The OPMAT was developed with the goal of providing a tool to objectively and quickly assess the most fundamental elements of a manufacturing operation. Objectivity is ensured through “yes/no” and multiple-choice questions based on performance data.

This tool was created by one of our key operational experts with over 20 years of medical device manufacturing operations experience. His experiences with building and leading high performing operations teams, Lean Transformations, supplier management, new product introductions, project management, quality engineering, and manufacturing process development all factored into the development of the tool.

The OPMAT is broken into six elements: Leadership, Materials and Flow, Processes, Suppliers, Support Systems, and Continuous Improvement that are broken down further into sub-elements. The report gives an overall score and corresponding level of maturity that can be set a baseline to measure improvement over time. The report will also include scores for each of the six elements to provide granularity and highlight the most impactful areas to focus improvement efforts.
